The Rise of Agentic AI: When Artificial Intelligence Starts Making Decisions on Its Own

There's a shift happening in artificial intelligence that doesn't get nearly enough plain-language coverage. Most people are still getting their heads around chatbots and image generators, the kind of AI you prompt, and it responds. But the next wave is already here, and it works differently. It doesn't wait to be asked.
Agentic AI refers to systems that can set goals, plan sequences of actions, and carry those actions out with minimal human input. Instead of answering a question, an agentic system might research a problem, draft a solution, test it, revise it, and implement it — all without a person guiding each step. That's a meaningful departure from the AI most of us have encountered, and it raises some genuinely important questions about how we design, deploy, and govern these systems.

What Actually Makes AI "Agentic"?
The term gets thrown around loosely but an agentic AI system typically has three characteristics that distinguish it from conventional AI tools:
Goal-directed behaviour: it works toward an objective rather than simply responding to a single input
Multi-step planning: it breaks a task into a sequence of actions and executes them in order
Tool use and environment interaction: it can call external systems, browse the web, write and run code, send communications, and interact with software interfaces
When you combine those three things, you get something that behaves less like a calculator and more like a junior employee who's been given a brief and told to get on with it.
The most widely discussed examples right now include systems built on large language models (LLMs) that have been given access to tools like AutoGPT, OpenAI's Operator, and Google's Project Mariner. These aren't experimental curiosities anymore, they are being tested in enterprise environments, customer service platforms, and software development pipelines.
Why This Matters Beyond the Tech Industry
If you run a small business, manage a team, or work in any kind of operations role, agentic AI is relevant to you, and will be critical probably sooner than you expect. Consider a few scenarios that are either already possible or close to it:
Procurement and supply chain: An agentic system monitors inventory levels, identifies when stock is running low, compares supplier pricing in real time, generates a purchase order, and submits it for approval, or, depending on how it's configured, completes the transaction outright.
Customer support: Rather than routing a complaint to a human agent, an agentic system reads the complaint, checks the customer's account history, identifies the issue, drafts a resolution, applies a credit if policy allows, and sends a follow-up email, all within seconds.
Software development: Agentic coding assistants can now take a written specification, generate working code, run tests, identify bugs, and iterate until the output meets defined criteria. GitHub Copilot Workspace is one real-world example of this moving from concept to product.
All of these examples are deployed or in active pilot phases as of 2026.
The Governance Problem Nobody Wants to Talk About
Where things get genuinely complicated is who is accountable for what happens when an AI system takes autonomous action, especially action that affects other people, involves financial transactions, or touches sensitive data.
Who is responsible when an agentic AI makes a mistake? The developer who built the model? The business that deployed it? The person who configured the task? The answer isn't obvious, and most regulatory frameworks haven't caught up.
Australia's approach to AI governance is still developing. The federal government released its interim response to the Safe and Responsible AI consultation in 2024, and while there's broad agreement that high-risk AI applications need stronger oversight, the specifics remain in progress. The EU's AI Act, which came into force in 2024, provides one reference point, classifying AI systems by risk level and imposing obligations accordingly. Agentic systems operating in areas like healthcare, legal services, or critical infrastructure would likely fall into higher-risk categories under that framework.
For businesses thinking about deploying agentic AI, you really need to document decisions carefully, maintain human oversight mechanisms to reduce risk, and avoid configuring systems to act beyond their appropriate scope.
The Human Oversight Question
One of the more nuanced debates in AI development right now is about where human oversight should sit in agentic workflows. There are essentially three models:
Human-in-the-loop: a person approves each significant action before it's taken,
Human-on-the-loop: the system acts autonomously but a person monitors in real time and can intervene,
Human-out-of-the-loop: the system operates fully independently within defined parameters.
Each model has legitimate use cases. A fully autonomous system might be appropriate for something low-stakes and well-defined, like monitoring a server for anomalies and restarting a service when it fails. It would be entirely inappropriate for something like making medical triage decisions or managing a legal dispute.
The challenge is that as agentic systems become more capable, there's commercial pressure to reduce human involvement because that's where the efficiency gains are. That pressure needs to be balanced against the very real risks of systems acting in ways their designers didn't anticipate.
What Comes Next
The trajectory here is fairly clear as agentic AI capabilities are improving rapidly, the tooling is becoming more accessible, and the cost of deploying these systems is falling.
Within the next two to three years, it's reasonable to expect that agentic AI will be a standard feature of enterprise software platforms, not a specialist capability that requires a dedicated AI team to implement.
For Australian businesses, that means the time to understand this technology is now, not when it's already embedded in your competitors' operations. That doesn't mean rushing to deploy, it means building enough familiarity with how these systems work, what they can and can't do reliably, and what governance structures you'd need to use them responsibly.
The organisations that will get the most value from agentic AI are the ones that approach it with clear thinking rather than either uncritical enthusiasm or excessive caution. Agentic AI is rapidly evolving with genuinely powerful capabilities, that also requires genuinely careful handling.
